Four Pillars of
AI Transformation

Not generic advice — specific, actionable guidance built around your business, your data, and your team.

01
AI Readiness Assessment

A structured audit across six dimensions — data, technology, team, processes, leadership, and competitive landscape. We score your AI readiness and surface real blockers before a single rupee is committed to development.

02
AI Transformation Roadmap

A phased, prioritised plan sequencing AI initiatives by impact and feasibility. Quick wins, 12-month milestones, long-term vision — with resource requirements, dependencies, and measurable KPIs at every stage.

03
ROI Optimisation

We model the financial impact of every AI initiative — cost savings, revenue uplift, productivity gains — and build the business case your leadership needs to commit confidently. Decisions grounded in hard numbers, not hype.

Data Infrastructure & Quality

We audit data collection, storage architecture, data quality, labelling pipelines, and governance. Most AI failures are data failures — we find them before they cost you.

Team Skills & AI Capability

A skills matrix mapping current team capability against what your AI roadmap requires — who can upskill, who needs to be hired, and where external partnerships make the most sense.

Process Automation Potential

We map your core business processes and identify which are high-volume, repetitive, and decision-driven — the prime targets for AI-driven automation with quantified time and cost savings.

Leadership & Cultural Readiness

AI transformation stalls without executive alignment. We assess leadership buy-in, cross-functional collaboration, risk appetite, and the cultural factors that determine whether AI actually gets adopted.

Most AI Projects
Fail Before They
Start.

85% of AI projects never reach production — not because the technology doesn't work, but because organisations skip the strategy. Wrong use cases, bad data, no executive alignment, and no change management plan.

"Companies that invest in AI strategy before AI development are 3× more likely to achieve measurable business outcomes within the first year."— Based on McKinsey Global AI Survey, 2024

We exist to flip that statistic for every client we work with. A rigorous strategy engagement is the highest-leverage investment before any AI code is written.

Having a data team doesn't guarantee a coherent AI strategy. Many organisations with strong technical capability still struggle to prioritise the right use cases, build executive alignment, or connect AI initiatives to measurable business outcomes. Our strategy work is most valuable when there's technical talent but unclear direction — we provide the strategic layer on top of existing capability.

The Full Strategy Sprint runs 6 weeks from kickoff to final presentation. Weeks 1–2 are discovery and assessment interviews. Weeks 3–4 are analysis and roadmap construction. Week 5 covers the ROI model and business case. Week 6 is the final presentation, Q&A, and full document delivery. We typically need 2–3 hours per week from your side.

This is common and not a blocker. The assessment will identify this as a gap and the roadmap will include a data strategy — covering what to collect, how to structure it, what to buy, and how to use synthetic data or transfer learning in the meantime. Being early with a clear data strategy is far better than being late with a messy one.

No. We deliberately keep strategy engagements independent. You'll receive an honest assessment and roadmap regardless of whether you build with us, in-house, or with another partner. That said, most clients who complete a strategy sprint with us do proceed to development with Cogniv AI — because the trust and context we've built makes execution faster and smoother.

Very little. Before kickoff we'll send a brief pre-engagement questionnaire and ask you to identify 4–6 key stakeholders for interviews. We handle all analysis, research, and documentation — your team's job is to be available for structured conversations, not to prepare materials in advance.

Yes — and many clients do exactly this. The Rapid Diagnostic is designed as a standalone deliverable and as a natural precursor to the Full Strategy Sprint. If you proceed to a Sprint within 60 days of a Diagnostic, we credit ₹40K from the Diagnostic fee against the Sprint investment.
